Lean is never easy
Story 1
Returning late in a holiday home, my son tripped over the garden furniture.
It was dark brown, and hardly visible on the dark terrace. In daylight we would never have
guessed this risk.
Story 2
The story triggered another experience.
When cycling home in fall, over the dike of the river Waal, some sheep were lying on the cycle
path. They were easy to spot in the weak front light of the bike, but suddenly a black sheep
appeared and I could stop just in time. (In each herd some sheep are black ones. I knew the fact
from daylight tours, but I was not alert for the impact in the evening at all.)
Meaning, what is the key?
Although we are triggered by the stories, the topic is a common one. We sort some examples from
the obvious to the surprising examples:
 When walking late in the dark, you must wear light colored pants.
 Dutch bicycles used to have a white back-fender.
 Staircases should have contrast, like dark steps and light colored back panels.
 Visibility of fire extinguishers? Placed in front of a white panel for fast recognition at night?
 Yellow handrail, common in offshore but unusual in process industries?
 Poka Yoke colored piping code, not being effective in the energy efficient lights.
Sandglass to replace Bow-tie?
People are creative, but typically better at organic storytelling than at
systematic and analytical thinking. When coming to the key
mechanism we easily recognize all other stories with a similar origin.
From the key it is also easy to find a solution for the root cause.
Would night visibility be on the standard checklist?
Risk management is mostly systematic, with FMEA or Bow-tie
model? Often boring meetings, and does it work?
Our example is the sandglass approach: Any story of a single grain
of sand is an example of the total sandglass and can solve a full
category of real problems. All you have to do is letting the sand flow.
Avoiding “tool fatigue”?
In a Lean start-up, you do not want to lose energy and create resistance by using jargon. Just start
at the key issues, and make sure the tools used are translated into a tailor made process. Also for
mature Lean deployments, if the pioneering energy may wear out, making a tool-translation to the
core processes will vitalise the efforts.

Lean lijkt zo gemakkelijk
Verhaal 1
Toen we laat in het vakantiehuisje aankwamen, viel mijn zoon over een tuinstoel. Die was
donkerbruin, en niet te zien op het donkere terras. Maar overdag zouden we er nooit bij hebben
stilgestaan.
Verhaal 2
Dit verhaal bracht een andere herinnering naar boven.
Toen ik in de schemering naar huis fietste, over de Waaldijk, lagen er schapen op het fietspad. Je
kon ze goed zien in het zwakke licht van de koplamp, maar plotseling dook er een zwart schaap
op en ik kon maar net op tijd stoppen. (In elke kudde zijn een paar zwarte schapen. Ik wist dat wel
van overdag, maar was toch niet bedacht op de gevolgen ‘s avonds.)
Betekenis, wat is de kern?
Hoewel we door de voorbeelden worden getroffen, is het een algemeen onderwerp. We geven
een paar voorbeelden, vanzelfsprekende en een paar verrassende:
 Wanneer je laat in het donker wandelt, moet je een lichtgekleurde broek dragen.
 Alle fietsen hadden vroeger een verplicht wit achterspatbord.
 Traptreden moeten contrast hebben, bijvoorbeeld donkere treden en witte stootborden.
 En de zichtbaarheid van brandblussers? Geplaatst voor een wit paneel zijn ze sneller te
vinden.
 Gele leuningen, dit is normaal in offshore, maar niet in de procesindustrie?
 Poka Yoke kleurcodering op pijpen, die niet effectief is in energiebesparend kunstlicht.
Zandloper in plaats van Bow-tie Vlinderstrikje?
Mensen zijn weliswaar creatief, maar meestal beter in het organisch
verhalen vertellen dan in systematisch en analytisch denken.
Wanneer we tot de kern komen zien we gemakkelijk alle andere
verhalen met een verwante oorsprong. Vanuit de kern is het ook
gemakkelijk om tot de oplossing voor de grondoorzaak te komen. Zou
nachtelijke zichtbaarheid op de standaardchecklists staan?
Meestal wordt risicomanagement systematisch aangepakt met FMEA
of het bow-tie (vlinderstrik) model? Vaak saaie bijeenkomsten, en
werkt het wel?
Ons voorbeeld is de zandloper aanpak: Ieder verhaal van een korreltje zand is een voorbeeld van
de hele zandloper en kan de volledige groep echte problemen oplossen. Alles wat je hoeft te
doen, is het zand laten stromen.
Voorkomen van “methode uitputting”?
Bij een blanco start van een Lean programma wil je geen energie verliezen en weerstand
opwekken door kretologie. Pak de kernproblemen aan, en gebruik de tools in maatwerk vorm.
Voor volwassen Lean programma’s, wanneer het nieuwe eraf is, zal het vertalen van de tools naar
de kern een vitaliserend effect hebben.
