A CoE, based on the Wikipedia definition, making it for
‘intetics case’ is:
A team that provides leadership, best practices, research,
support and training for a certain focus area. The focus area
might be a technology (e.g. CLOUD), a business concept (e.g.
BPM/RPA/digital transformation), a skill (e.g. customer
service) or a broad area of study (e.g. software quality
management). A center of excellence may also be aimed at
revitalizing stalled initiatives (e.g. sap, erp/odoo, pse).
Sometimes it’s also called a competency center, a capability
center, or a tech community.

We define following characteristics that CoE should try to
have:
o Detailed information and knowledge for the area it covers
o Information about standards and best practices in industry
o RnD team. Real examples are preferable but not a must.

o Process for certificates achieving
o Training courses and services
o Participation in specific events and conferences
o Publications, desirable not a must
o Change management in the implementation process
o Ability to choose the best components and technologies,
correct vendor management
o Outcome: marketing offer and business cases.

o Top technical specialists involvement - having CoE and strong technical guys
participation in it makes you sure they're doing interesting things basing on the latest
technologies that are chosen by themselves.
o Strategic planning is done by the whole company - sometimes you don't know which
technology will blow up soon or you simply don't know about some technology at all.
o New lines of business - every new CoE is new LOB for your company and your sale
department.
o If your CoE doesn't require strongest technical guys and diving into this area is not so
complicated, you can utilize your bench in CoE and make proactive resource distribution

Who should lead COE? How to find this person? Should we assign someone? Our idea is that COE
is led by a very motivated volunteer. This should be a "hero" who will take part in COE
organization, planning, executing and control.
o Budget
Should we pay for people who participate in COE? How much should we pay? Should we provide
some budget for each COE? What is the budget? Our idea is that people work in COE without
additional payment for them. BUT finally when people make business from COE they should
expect some way of compensation from company.
o Company integration
How is COE integrated in the company? How to promote it inside the company? How to highlight
it inside and outside the company? The answer from us is only one sentence: make COE as much
public and open as you can.

o Try to make all COEs in your company work in the similarsame way
o Don't create strict rules and processes for COE, this is an area of technical art and engineers
will not like strict rules
o COE should be startedinitiated by enthusiasts not be a company order
o It is better to have one person in the company who coordinates all COEs. In our case this is CTO
o Make periodic sync with all COEs to know their status and coordinate their work
o Line of business
When my COE will be LOB? Should we make new LOB at the very beginning? It depends. Each
COE has its own specific, some of them will be new LOB at the moment of creation. In most cases
the process from forming COE to new LOB is not short in time.
